Every plant is running improvement initiatives: yield, throughput, scrap, changeovers, maintenance, procurement. Each project has an owner, a business case, and a margin target, and the COO is accountable for delivering it. A quarter later, the plant metrics look better, but few can say how much of that improvement became margin.

Closed, green, and still no margin

Take a changeover reduction program. Setup time drops from 90 minutes to 55, the project closes on schedule, and OEE improves. But if the freed hours aren’t turned into sellable volume, the manufacturing overhead increased, or the required capital was high, the financial result is a fraction of the business case. Or take a scrap reduction project that cuts waste on paper while the savings are absorbed by raw material price increases. The plant reports a win, finance sees no change, and neither is wrong.

When the average hides the problem

The same pattern shows up across sites. A strong yield result at one plant can mask a stalled throughput project at another, so the regional number looks fine, and nobody asks questions. A bottleneck asset with recurring unplanned downtime can quietly cancel the gains made elsewhere on the same line. Because results are rolled up before they are attributed, problems that could be fixed in the first few weeks surface at quarter-end, when the explanation is harder and the recovery window has closed.

The gap nobody has been asked to close

The largest opportunity is often the one with no project attached. Two plants make similar products, and one consistently runs several points higher on yield. One line has demonstrated a throughput rate on its best weeks that it rarely sustains. An asset is rated for more than it is ever scheduled to produce. Each of these is margin available today, but until it becomes an initiative with an owner and a number, no plant manager is accountable for it, and it never shows up in a review.

Why the plant floor and the P&L don’t connect

Plant performance lives in shop-floor and planning systems, and margin lives in finance systems. Across enterprise systems (ERP, EPM, BI, MES, and others), nothing links an improvement on the line to the dollars it produced. So, operations reports in OEE, yield, and downtime, finance reports in margin, and the COO spends review time reconciling the two instead of deciding what to do next.

What the COO’s review should show

At any point, the COO and CFO should be looking at the same four numbers:

Committed: margin approved across the portfolio, by plant

Realized: margin that reached the P&L, attributed to the project and line that earned it

Short: the shortfall by plant, line, and project, with cause

Untapped: the performance gap against best demonstrated results that no project targets

With that in place, a plant manager knows their number and the gap that is still open. Stalled projects get attention in weeks, and best practice moves between sister plants because the difference between them is visible and sized. Reviews shift from whose data is right to where to act next.

Questions for your next operations review

Don’t ask whether the projects are on schedule. Ask which plants and lines turned improvement into margin, where it fell short and why, and what gap between your best and your average nobody has been asked to close.

The factory of the future is not defined by isolated automation projects or disconnected digital pilots. It requires a shift away from functional silos and legacy operating models toward an integrated, analytics-driven decision system. This system aligns manufacturing strategy, operations, pricing, and capital allocation around true economic performance.

Improving productivity at scale takes more than deploying new technology or collecting more data. It requires changing how manufacturing decisions are made. Those decisions must be based on accurate cost, margin, and operational analytics. Manufacturers that succeed with factory of the future initiatives focus on four essential steps.

1. Anchor the Factory of the Future in Business and Profit Strategy

The factory of the future should not operate as a standalone digital transformation initiative. It must be embedded into the overall manufacturing and business strategy. Operational decisions should connect directly to market demand, customer profitability, pricing strategy, and capital efficiency. Tactical actions must consistently support long-term strategic goals.

This shift requires moving beyond traditional cost accounting. Manufacturers need cost and margin analytics that reflect how products, processes, and resources truly create and consume value. Vayoom provides manufacturers with clear financial and operational visibility, enabling realistic transformation roadmaps that balance short-term EBITDA improvement with long-term growth and resilience.

2. Put Integrated Manufacturing Analytics at the Center of Decision-Making

The decision system of the factory of the future changes how work gets done. It extends beyond lean manufacturing and operational excellence programs by integrating them with detailed cost, margin, and throughput analytics.

Instead of optimizing isolated metrics, manufacturers can evaluate trade-offs across operations, pricing, and product mix using a single source of truth. Vayoom’s True Product Cost analytics connect operational behavior directly to financial outcomes. This allows leaders to drive productivity improvement while protecting margins and strategic priorities.

3. Build a Modern Data and Analytics Foundation for Industry 4.0

Technology creates value only when it enables better decisions. IT and OT systems must be designed around a shared data and analytics foundation that connects operational data, cost drivers, and financial outcomes across functions.

An analytics-first approach allows manufacturers to model scenarios, test assumptions, and adapt quickly to change. Vayoom complements Industry 4.0 investments by adding a financial intelligence layer. This turns operational data into actionable insights that improve manufacturing profitability across the supply chain.

4. Empower Employees with Financial and Operational Insight

People remain the backbone of the factory of the future. They perform best when supported by clear insights rather than overwhelmed by complexity or rigid processes. Employees need decision-ready analytics that explain what is happening, why it matters financially, and where action will have the greatest impact.

Upskilling operations and finance teams to understand cost, margin, and operational trade-offs is critical. Vayoom enables cross-functional collaboration through a shared, objective view of profitability. This embeds accountability, sustainability, and continuous improvement into daily decision-making.

From Digital Factories to Intelligent, Profitable Manufacturing Operations

The factory of the future is not about technology alone. It is about building an intelligent manufacturing decision system where strategy, operations, and pricing remain aligned through analytics. Manufacturers that adopt an analytics-first approach can achieve 30–50% productivity gains and deliver measurable EBITDA improvement.

Vayoom does not change how manufacturers run their business. It provides the analytics foundation that makes the factory of the future economically real.

How Indirect Costs are Evolving in Manufacturing

The manufacturing industry is experiencing a subtle yet significant transformation—one that extends beyond the production line and into the back office. While direct costs are gradually declining, indirect costs are on the rise, driven by evolving technologies, shifting global conditions, and emerging operational models. Traditionally viewed as stable and predictable, these indirect expenses are now subject to rapid change. For manufacturers aiming to remain competitive in this dynamic landscape, understanding and adapting to these shifts is not just beneficial—it is imperative.

Manufacturers not only have to track these evolving costs but also understand their true impact on profitability. Overhead is no longer just a fixed percent. Here’s how indirect costs are changing—and how intelligent cost analysis gives you the edge.

1. Technology Is Rewriting the Indirect Cost Landscape

Manufacturers are embracing digital transformations with automation, factory monitoring systems, data analytics, AI, and enterprise software at a rapid pace. While these technologies streamline operations, they also change overhead categories and introduce new ones.

Traditional costs like supervisory labor are declining, but technology-driven expenses are rising. From automation management, predictive maintenance to technology platforms, these costs are no longer optional—they’re now integral to modern manufacturing.

2. Indirect Labor Costs Are Shrinking and Shifting

Automation has reduced the need for indirect labor roles such as supervisors and quality assurance staff. Many of these roles are being retrained or replaced by tech-centric positions focused on system oversight, data interpretation and operations and logistics control.

This transition means traditional costing systems, which rely heavily on labor or machine-based allocations, no longer reflect actual resource consumption—making accurate cost attribution more difficult.

3. Utilities, Facilities and Logistics: An Escalating Burden

In many regions, utility and facility costs are surging due to inflation and rising energy prices. Global supply chains are becoming more volatile. Whether it’s electricity for robotics, water for cooling systems, increased maintenance or logistics costs, these are becoming a larger piece of the pie.

Energy efficiency investments and supplier management can help, but without precise insight into how these costs are distributed across your product lines, optimization remains out of reach.

4. Fixed Costs Are Turning Variable—and Less Predictable

Creative financing options such as leasebacks and operational shifts like cloud computing, outsourced services, and pay-as-you-go models are transforming traditionally fixed costs into variable expenses. While this provides flexibility, it also introduces instability into cost structures.

Manufacturers need agile cost analysis tools that can keep up with this dynamic environment and help distribute these variable costs accurately to products.

5. Lean Manufacturing Demands Leaner Overhead

Lean and continuous improvement practices eliminate unnecessary waste—including overhead. This means there’s increased pressure to analyze, justify, and often reduce every element of indirect cost. Where to improve operations and reduce costs remain elusive.

Standard costing methods can’t provide the level of detail needed to make informed decisions in this environment. Manufacturers need a more intelligent approach.

Why Standard Costing Isn’t Enough Anymore

As production complexity increases—think multiple product lines, demand-driven production with varying batch sizes, and diverse processes and technologies—the old one-size-fits-all costing approach falls short. Standard methods obscure the true cost of manufacturing individual products, leading to blind spots in profitability analysis.

True Product Cost™: Precision Costing for Modern Manufacturers

Vayoom’s True Product Cost™ transforms the way manufacturers view operations and costs. Rather than broadly allocating overhead, True Product Cost™ distributes costs based on product and/or process attributes, providing precise, actionable insights into each product’s true profitability.

With True Product Cost™, you can:

Understand exactly where you’re making—or losing—money

Allocate indirect costs with unmatched accuracy

Identify where to streamline, cut, or reinvest strategically

Make smarter pricing, product mix, and operational decisions

The Bottom Line

Rising nature of indirect costs are no longer background noise—they’re a defining factor in manufacturing success. As the industry evolves, your costing strategy must evolve with it. True Product Cost™ empowers you to move beyond outdated methods and take control of your cost visibility—product by product, process by process.

Understanding what drives product costs is essential for manufacturing companies aiming to improve profitability and make informed operational decisions. Two critical factors—product profitability segmentation and the limitations of standard costing practices—play a central role in shaping effective cost management strategies.

Segmenting Product Profitability

In manufacturing, product-level profitability directly influences overall business success. Research shows that approximately 40% of products are unprofitable, while 20–30% generate all reported earnings, often compensating for the underperforming products. The remainder are only marginally profitable. Despite this imbalance, many manufacturers lack visibility into which products belong to each profitability segment.

To enhance financial performance, it is critical to obtain precise and reliable cost data for each product. It is necessary to assess whether products perceived as unprofitable are genuinely so—and if they are, to determine the extent of the issue and appropriate corrective actions. Flawed product segmentation can lead to investments in the wrong products, undermining both profitability initiatives and revenue growth strategies.

Rising Cost Pressures and the Pitfalls of Standard Costing

Most manufacturers rely on standard or normal costing to estimate the cost of production and distribution. This model breaks costs into three categories:

Direct materials

Direct labor

Factory overhead

Factory overhead is typically allocated based on machine hours, labor hours, or similar direct cost metrics. This approach can work when:

Product volumes and batch sizes are consistent

Technologies and labor requirements do not vary significantly

Overhead remains relatively small compared to direct costs

However, evolving technologies and increased automation have significantly increased overhead costs. At the same time, product portfolios have become more diverse, with varying batch sizes, volumes, and production complexities. As a result, standard costing methods do not reveal the true cost of individual products.

While standard costing and variance analysis may suffice for accounting and financial reporting, they fall short in supporting strategic and operational decisions.

The Case for True Cost Understanding

To make informed decisions, businesses must adopt a costing methodology grounded in actual operational requirements. This includes:

Analyzing the unique costs of producing each product within a given fiscal unit such as batch sizes and technologies can impact all products that share resources

Recognizing that the same product may incur different costs at different locations—even with identical technologies—due to portfolio composition and operational context

Operational restructuring should never be undertaken without a comprehensive understanding of the specific production requirements of each product within the larger context reflected in its cost calculation. Failing to do so results in strategic missteps and excessive risk.

Conclusion

Manufacturers seeking sustainable profitability must go beyond traditional costing models and gain a deeper understanding of product-level costs. By segmenting product profitability accurately and adopting Vayoom’s cost analysis approach, organizations can make smarter investments, optimize operations, and drive long-term value.

In many companies, a disconnect between Finance and Operations leads to ineffective decision-making. Finance teams often rely on Excel models that are not integrated with real-world operational systems, making it difficult to align financial expectations with actual constraints. As a result, financial mandates—such as reducing inventory levels or increasing throughput—may unintentionally disrupt production, customer service, or supply chains.

This lack of integration also makes it challenging to measure the financial impact of operational improvements in real time. Instead of immediate insights, companies must wait until the end of a financial period to evaluate outcomes—without any certainty that those improvements have positively influenced financial performance. This reactive approach hinders improvement planning and makes it difficult to identify which changes truly drive profitability.

Breaking Down Communication Barriers

A major issue is the language barrier between Finance and Operations. Operations teams, typically composed of engineers, think in terms of products, customers, and processes but may not fully grasp financial terminology. Meanwhile, Finance teams build business models but often lack deep operational knowledge. This misalignment results in siloed thinking: Finance teams set improvement goals, while Operations is left to execute them without a shared understanding of priorities.

Traditional accounting statements, structured around periods like months or quarters, provide little actionable insight for Operations. They need a clearer breakdown—product and customer-level P&Ls that highlight cost inefficiencies and profitability constraints. While Operations understands that efficiency improvements don’t always translate to profit gains, they lack guidance on which processes or products to prioritize for maximum financial impact.

A Smarter, Data-Driven Approach

To bridge this gap, Finance and Operations must adopt a common framework for decision-making—one that integrates financial and operational data in a meaningful way. Rather than relying on simplistic cost-cutting measures, companies should leverage advanced analytics to assess multiple variables simultaneously.

By aligning financial goals with operational realities, businesses can shift from reactive to proactive decision-making, reducing risks and maximizing profit improvement.

At Vayoom, we’ve been helping companies solve this challenge for over 20 years. Our AI-powered SaaS analytics seamlessly connects real-time operational decisions with long-term financial strategy, empowering businesses to make smarter, data-driven choices that drive sustainable growth.
